There’s no question that AI and automation are reshaping how small businesses operate. How franchisees use AI varies widely, but many are experimenting with tools that can automate everything from social media scheduling to candidate screening. In theory, it’s brilliant — less time spent on admin means more time for strategy and sales. But there’s a fine line between using tech to enhance your business and using it to replace what made your business great in the first place.

As someone who’s worked with hundreds of franchisees and authored a series of books on franchisee success, I’ve seen this line crossed more than once. I’ve also seen how the most effective operators are using AI not to replace the human element, but to amplify it.

Let’s talk about the tension every franchisee is feeling right now — and what to do about it.

The Appeal: Time-Saving, Cost-Cutting, Always-On

Franchisees are often caught in the grind. Labor shortages, rising wages, and the pressure to market like a national brand on a local budget are forcing operators to think differently. That’s why tools like ChatGPT, Jasper, and Hootsuite’s AI copywriter are showing up in franchise systems across the U.S. and Canada.

Need to create job posts? Done.
Want a month’s worth of Instagram content scheduled in an hour? Done.
Need to automate your applicant screening? Absolutely.

For time-starved franchisees, this isn’t about chasing trends — it’s about survival. AI saves time. It lowers cost. It makes marketing and operations more scalable.

But…

The Problem: AI Can’t Shake Hands

AI can’t shake hands — and it never will. I’ll say it plainly: AI can’t build trust. It doesn’t create belonging. And it sure can’t walk your floor, greet a regular, or know that the guy who sits at Table 22 every Wednesday just got a big promotion.

And those things still matter. A lot.

Franchisees are more than operators — they are local leaders. And local leadership requires relationships. Hospitality isn’t something you can outsource. You can schedule content with a bot, but if the culture in your restaurant, clinic, or shop is flat, no amount of automated branding is going to fix it. If your team feels unseen, or your customers feel like just another transaction, all the AI in the world won’t help you.

Here’s what that looks like:

  • AI for Routine Tasks: Franchisees are using AI to handle simple marketing tasks, social media captions, basic recruiting emails, scheduling and inventory alerts.
  • Human for Relationship-Building: Franchisees focus on in-person recognition, handwritten notes, one-on-one coaching, and hospitality moments that create loyal guests.
  • AI as a Coach’s Assistant, Not the Coach: Leaders are using AI to draft performance reviews, documentation, or coaching frameworks, but they’re customizing the final version with real insights and feedback.

Think of AI like a sous-chef. It can do prep work, but you’re still the one plating the dish and presenting it to the guest. You still own the experience.

Red Flags to Watch For

If you’re leaning too far into automation, there are a few subtle warning signs that might start to show up. Your social media posts may begin to feel templated and generic, lacking the warmth or tone that makes your brand stand out. Guest reviews might stop mentioning staff by name — a sign that the personal connection is slipping. Your team may start referring to “head office” instead of “us,” indicating a sense of detachment from the culture you’re trying to build. And perhaps most concerning of all, turnover might start to creep up without a clear cause. These are all signs that your culture is losing its heartbeat — and culture is the one thing you can’t fake with automation.

How to Stay Grounded While Scaling

  1. Audit Your Tech Stack Quarterly: Make sure every tool you’re using is still solving a real problem — and not just creating busywork.
  2. Protect Time for Human Connection: No matter how efficient your systems get, don’t skip one-on-ones, pre-shift huddles, or team celebrations.
  3. Use AI to Train, Not Just Transact: Some of the best AI applications are in microlearning. Use them to build confidence, not just compliance.
  4. Ask Your Team What’s Working: Before you roll out a new AI tool, ask your team how it might help — or hurt — their ability to deliver a great guest experience.

Final Thought: What Can’t Be Automated Is What Sets You Apart

In a world where anyone can buy better technology, your edge as a franchisee is still you. It’s your values, your presence, your leadership. How franchisees use AI may evolve, but the human moments are what guests and teams remember. AI can help you show up more consistently, but it can’t replace the magic of a well-timed conversation or a thoughtful act of appreciation.

As you scale, innovate and evolve, remember: AI can’t shake hands — but you can.
